The diagnostic phase leveraged Current State Value Stream Mapping (VSM) and detailed Process Activity Mapping (PAM) to uncover non-value-added bottlenecks, identifying five critical wastes: floor-bound inventory accumulation, unsold stock stagnation, prolonged order-picking search times, downstream process delays, and empty shelf search inefficiencies. Root causes were systematically analyzed using Fishbone diagrams categorized under the 3M (Muda, Mura, Muri) and 5S frameworks. Implementing continuous improvement solutions—including strict First-In, First-Out (FIFO) picking protocols, fixed-location shelving systems, and formalized delivery planning deadlines—successfully drove the warehouse's Process Cycle Efficiency (PCE) up from 46.90% to 59.59% while significantly streamlining overall lead time.
